Choosing a 3PL is one of the more consequential decisions a growing business can make. Your fulfillment partner directly affects your shipping costs, your delivery speed, your customer experience, and how much operational headache you deal with day to day. "What's included in your quoted rate — and what isn't?"
This is the single most important question you can ask. Many 3PL quotes look competitive on the surface but exclude fees that show up later — receiving fees, pick fees, packaging materials, account management fees, minimum monthly charges, and more. Ask for a complete breakdown of every fee category, not just the headline storage rate.
"How is storage calculated?"
Storage fees can be calculated by pallet, by bin, by square foot, or by unit — and the method matters. Ask how your specific products would be measured and what that translates to in real monthly cost based on your actual inventory volume.
"Are there minimum volume commitments or monthly minimums?"
Some 3PLs require minimum monthly fees regardless of your actual activity. If your volume is seasonal or still growing, understand what you're committing to during slower months.
"What are your receiving fees, and how are they structured?"
Receiving fees can be charged per pallet, per carton, per unit, or per hour — and inconsistent or unclear receiving fees are one of the most common sources of billing surprises. Get specifics, including how they handle partial pallets, mixed SKUs, or non-palletized freight.
Technology and Visibility
"What WMS do you use, and what visibility will I have?"
A Warehouse Management System (WMS) is the backbone of a modern 3PL operation. Ask whether you'll have a real-time portal to view inventory levels, order status, and shipping confirmations — or whether you'll be relying on emails and spreadsheets for updates.
"Does your system integrate with my e-commerce platform?"
If you sell on Shopify, Amazon, WooCommerce, or another platform, ask specifically how orders flow from your store to their fulfillment system. Manual order entry creates delays and errors — automated integration should be standard.
"How often is inventory data updated?"
Real-time is the gold standard. If updates happen in batches once or twice a day, that gap can lead to overselling, inaccurate stock counts, and frustrated customers.
Location and Shipping
"Where is your facility located, and how does that affect my shipping costs and transit times?"
Location directly impacts how many shipping zones your packages travel through — which affects both cost and delivery speed. If most of your customers are concentrated in a specific region, a facility near that region can meaningfully reduce shipping costs and speed up delivery.
"Which carriers do you work with, and do you have negotiated rates?"
Ask whether they ship through multiple carriers and whether they have volume-based rate discounts. A 3PL that only offers one carrier option — or passes along standard retail rates — isn't giving you the cost advantage a 3PL relationship should provide.
"How do you handle international or cross-border shipments, if applicable?"
If you sell internationally or import inventory from overseas, ask specifically how they handle customs documentation, duties, and cross-border logistics — this can vary significantly between providers.
Operations and Service Levels
"What is your average order processing time?"
Ask how long it typically takes from when an order is received to when it ships — and what happens during peak periods. A provider that takes two to three days to process an order during normal times could fall even further behind during a busy season.
"What happens during peak season? Do your rates or service levels change?"
Many 3PLs apply peak season surcharges or experience service slowdowns during high-volume periods like Q4. Understand what to expect in advance so you're not caught off guard when it matters most.
"How do you handle errors — mis-picks, mis-ships, or damaged goods?"
Mistakes happen even with the best operations. What matters is how a 3PL handles them. Ask about their error rate, how issues are reported and resolved, and whether there's any accountability built into the relationship for repeated errors.
"Can you scale with us as we grow?"
If your business is growing — or you expect seasonal surges — ask directly whether the facility has the physical capacity and staffing flexibility to scale with you, or whether you'd need to find additional storage elsewhere as you grow.
Contract Terms and Flexibility
"What's the contract length, and what does the exit process look like?"
Long-term contracts with steep termination penalties can trap you with a provider that isn't working out. Understand the commitment length, renewal terms, and what's involved if you need to transition out — including how long it takes to move your inventory.
"How much notice do I need to give for changes — adding SKUs, adjusting volume, ending the relationship?"
Flexibility matters, especially for growing or seasonal businesses. Make sure you understand what kind of notice is required for common changes, not just for ending the contract entirely.
Communication and Account Management
"Who will be my point of contact, and how accessible are they?"
This is often the difference between a smooth 3PL relationship and a frustrating one. Ask whether you'll have a dedicated account manager or be routed through a general support queue, and how quickly you can expect responses to questions or issues.
"Can I get references from current clients?"
A 3PL that's confident in their service should be willing to connect you with current clients — ideally ones with a similar business model, order volume, or product type to yours.
